1. INITIAL (within minutes): we are aware, what is affected, that we are investigating, next update time.
2. UPDATE (mid-incident): progress, current workaround if any, revised next-update time.
3. RESOLVED: what happened in plain terms, that it is fixed, and a short note on prevention.

Each message: calm, factual, no blame, no speculation on cause until confirmed. Keep each under 80 words and timestamp-ready.
